The Kirkpatrick Model Reaches 50

The November issue of Chief Learning Officer magazine included an article, "The Kirkpatrick Model: Past, Present and Future," in part to mark the 50th anniversary of the ASTD Journal articles that first brought the now ubiquitous model to the training industry. It all actually started with Don Kirkpatrick's 1954 dissertation, where he focused on four simple words—reaction, learning, behavior, and results—to describe how training would lead to learning, which would then lead to on-the-job application, and ultimately the desired business results. The articles in the ASTD Journal came five years later, in 1959. The article covers much of the rest of the history since then—an interesting read.

The four levels of Kirkpatrick's evaluation model essentially measure:

  • Level 1: Reaction of student - what they thought and felt about the training
  • Level 2: Learning - the resulting increase in knowledge or capability
  • Level 3: Behavior - the extent of behavior and capability improvement and implementation/application
  • Level 4: Results - the effects on the business or environment resulting from the trainee's performance

In discussing the current state of the model and its application in organizations, the article notes the following:

"Many learning leaders still try to demonstrate their value to the business by using attendance, Level 1 reaction data, and Level 2 testing scores. Unfortunately, this perpetuates the myth that the learning event alone is sufficient to bring about expected Level 4 results. It also shouts to business stakeholders, 'Look how much this is costing you!'

"The good news is that there are pockets of professionals within the industry who realize the seriousness of this challenge and are making strides in creating and demonstrating real value. Rather than starting with Level 1 and all too often never reaching Levels 3 and 4, they are embracing the concept and the practice that the end is the beginning. Specifically, they are spending time with business leaders before training elements are developed to discuss and negotiate what they expect and what success will look like.

"Then they discuss which observable and measureable success indicators will be used to determine Level 4 results. This sets the table for return on expectations. These Level 4 metrics then become the cornerstones for which all parties are held accountable and set the stage for implementing the business partnership model, leading to effective execution at Level 3 and maximizing both business and talent management goal achievement at Level 4.

"From there, learning professionals can discuss with line managers what critical behaviors (Level 3) are most likely to bring about the targeted outcomes. Then they can begin to design the training events (Levels 1 and 2) that will facilitate the learning and application of the critical behaviors that will lead to the desired results."

The article also describes how, even at 50 years old, the Kirkpatrick Model continues to evolve. One is the recognition of drivers that "reinforce actions, monitor procedures, and encourage or reward performance of critical behaviors on the job." Other variations of the model have evolved to present a chain of evidence to corporate partners to show the power of business partnerships between trainers, line managers, and business executives. The model can also be applied to learning products and services by providing methods and tools to demonstrate the results that can be expected by clients.

The CFO's Role in Learning and Development

Continuing with the theme of proving the value of organizational learning and training, an increasingly important relationship for learning leaders is with the organization's chief financial officer (CFO). As noted in an article titled The CFO's Role in Learning and Development, in the most recent issue of NIIT's newsletter Dialogue, this relationship need not be a difficult one but can instead be a win-win partnership. The article notes: "As building a high-performance organization becomes a strategic imperative and perhaps even one of company survival, it should come as no surprise that chief executive officers (CEOs) would look to their CFOs to play a more decisive role in performance improvement programs. Learning leaders should view the CFO as not only an important ally for learning and development but also someone who can play a positive role in the departmental efforts to help mitigate organizational risk and ensure the long-term sustainability of the organization."

Demonstrating Business Impact Amidst the Budget Crisis

Another outstanding article from NIIT's newsletter, this one from the inaugural issue from earlier this year, also touches on the theme of proving the value of the learning function in your organization. The article "Cash Crunch: Demonstrating Business Impact Amidst the Budget Crisis" begins by asking the critical question: "What should a course teach?" It notes the answer, of course, is "whatever will have the most positive impact on the skills the course was designed to target. Most organizations, however, lack a systematic way of determining what that is. Lacking a clear-cut way to prioritize, they often opt to maximize 'coverage' by, for example, teaching everything that any SME [Subject Matter Expert] thinks is important for any reason. Unfortunately, this approach results in bloated courses that cover many topics at a shallow level rather than covering the most important topics deeply."

The article then proceeds to introduce the reader to a proprietary methodology, called Critical Mistakes Analysis (CMA), developed and refined by CognitiveArts (the custom content design organization for Element K and NIIT.) This methodology "...takes an empirical approach to identify the most important issues that a course should focus on. By identifying the most common and costly mistakes made by novices deploying target skills in the real world, and performing a root-cause analysis to determine the underlying causes of these mistakes, CMA tells you exactly what content will have the most significant business impact."

What follows is an overview of the steps involved in this method, and then a discussion of how this method ensures business impact—the much-sought-after Kirkpatrick Level 3 and Level 4 results described earlier in this edition of Element K News.

Special Announcement!

Innovative Gamelets Added to Element K Courses


Element K is pleased to announce that a new and engaging element has been added to our courses. We are calling these new activities "gamelets," as they are patterned on some typical games that most people are familiar with. They will be used in select Element K e-Learning courses as a new way to test the learners' knowledge and comprehension of material in the course, by providing interactive elements that are fun and more engaging than traditional quiz question types.

We have long used elements of "serious gaming" in custom courses we develop for clients, ranging from simple game metaphors to richer, immersive game-driven scenarios. But now we've engineered gamelets in such a way that we can efficiently use them as appropriate in our off-the-shelf e-Learning courses as well.

The first such courses to have gamelets included are the three courses on Dealing with Challenging Customer Interactions in the Element K Business Skills library. At this time, we have two gamelet styles (as shown above) but we will be adding more gamelet types soon.
